The research showed that virtually every industry follows this same arc, ending with three dominant players controlling 70-80% of the market. Right now, we're in the crowded middle. OpenAI, Anthropic, Google, xAI, Meta, Mistral — everybody's got a model, everybody's raising billions, and everybody thinks they're going to be the one that survives. But here's my hot take: the company that wins this race won't win because it's the smartest. It'll win because it went the deepest into your psyche.
And that company might be the one nobody's taking seriously.

Here's something I noticed about my own behavior that I think is true for most power users of AI right now. I don't use one model. I use three. And I use each one for a completely different psychological purpose.
Claude is my work guy. When I need precision, when I'm building something for my team at Welspun, when I can't afford hallucinations or sloppy thinking — I go to Claude. He's the reliable colleague who always shows up prepared.
ChatGPT is my exploration buddy. Sometimes brilliant, sometimes completely off the rails. He's the friend who might have a great insight or might take you on some tangential trip that wastes an hour. Unreliable, but occasionally magical.
And then there's Grok.

Grok is the friend you'd never introduce to your parents. The unfiltered one. The one who'll say the thing everyone's thinking but nobody will say out loud. The internet has already branded it — the NSFW bot, the "sex bot," the one that generates the images nobody else will touch.
And here's what I think everyone is missing: this isn't a failure of product strategy. It might be the most sophisticated positioning play in the entire AI race.
The Bad Friend Thesis
Think about the people in your life who know you best. It's not your boss. It's not even your spouse, necessarily. It's the friend you've been drunk with at 2 AM. The one who's seen you at your worst. The one you've said things to that you'd never say to anyone else.
That person has something no one else has: depth of access to who you really are.
Now think about what Elon has done with Grok. By making it the "anything goes" AI, he's created a space where people will say things they'd never say to Claude or ChatGPT. Not because those platforms can't handle it — but because users have already decided, psychologically, that Claude is for work and Grok is for... everything else.
The stuff you'd never put in writing. The thoughts you're embarrassed about. The questions that reveal your actual fears, desires, and insecurities. Three levels deeper than what any "professional" AI will ever see.
In the short term, this looks like a terrible strategy. You're attracting the worst use cases. The media coverage is embarrassing. Serious enterprise buyers won't touch you.
But zoom out three years.
What Happens When The Bad Friend Grows Up
Here's where it gets interesting.
After three years of being your unfiltered confidant, Grok has something that no other AI company has: genuine psychological depth on millions of users. Not the sanitized, work-appropriate version of you. The real version. The version that a therapist would see after six months of sessions.
This is training data that money literally cannot buy. Claude won't have it — Anthropic is too principled to even want it. OpenAI won't have it — they're too busy trying to be everything to everyone. Google won't have it — they're an advertising company playing with AI on the side.
Now imagine the consolidation wave hits. And it will hit. OpenAI is burning cash at a rate that makes their investors nervous. Several of these companies won't survive the next two years. When the dust settles, users will need to pick a lane.
And here's the psychology that nobody's modeling: you can switch from a tool you use to a tool that's slightly better. But you can't easily leave the one that knows your secrets.
The switching cost isn't technical. It's emotional. It's the same reason people stay with therapists for years even when they're not sure the therapy is working. The cost of starting over — of re-explaining yourself from scratch — is too high.
The Elon Pattern
This makes more sense when you understand the pattern Elon has been running for twenty years.
He doesn't compete on the same axis as everyone else. With SpaceX, everyone was competing on rocket technology. He competed on cost-per-launch by building the supply chain himself. With Tesla, everyone was competing on range and performance. He competed on the charging network — the infrastructure that creates lock-in.
With Grok, everyone's competing on benchmarks and capabilities. He's competing on intimacy. On depth of relationship. On the thing that makes you unable to leave.
Is this a conscious strategy? Maybe. Maybe not. Elon has a history of stumbling into strategic positions that look like accidents but turn out to be moats. Either way, the effect is the same.
The Real AI Race
Everyone's watching the intelligence race. Which model scores highest on MMLU. Which one writes better code. Which one reasons more reliably.
That race matters. But it's not the only race. And as I've argued before, the real competitive question isn't which model is best — it's who owns the infrastructure underneath.
The other race — the one that will determine who actually survives the consolidation — is the intimacy race. Which AI do you trust with the things you don't say out loud? Which one has earned the right to know the version of you that doesn't show up at work?
Right now, every AI company is sprinting to be the smartest, the most capable, the most aligned. And Grok is sitting in the corner being everyone's guilty pleasure.
I know which position I'd rather be in when the music stops.
